The Shadow AI Problem
A decade ago, we dealt with shadow IT: employees spinning up unauthorized cloud tools and personal devices without IT oversight. Shadow AI is the same problem, with significantly higher stakes. AI tools don't just store data — they reason over it, summarize it, and sometimes share it with third-party model providers. When an employee pastes a sensitive client contract into an unapproved LLM to generate a summary, the organization may have no idea it happened.
The first uncomfortable truth you need to deliver to clients: most leadership teams cannot tell you every AI tool their employees used last week. That's your starting point.
What the Risk Landscape Actually Looks Like
The threat surface here is distinct from traditional cybersecurity. Prompt injection attacks can manipulate AI systems into ignoring their instructions or leaking sensitive context. Agentic AI — systems that can take autonomous actions, make API calls, and register credentials — introduces new attack vectors around identity and authorization that most security stacks weren't built to catch. The Remediation Framework

Start with the audit. Before anything else, build a complete inventory of what AI tools are in active use, who's using them, and what data they can access. This is harder than it sounds — expect to find tools that IT didn't know about.
Classify the risk. Not all unsecured AI is equally dangerous. Prioritize by data sensitivity and business criticality. An AI tool that touches customer PII or proprietary financial data is a five-alarm issue. One that helps with internal scheduling is a much lower priority.
Implement guardrails retroactively. This means establishing an approved tool list, enforcing data handling policies, and tightening access controls — all without breaking the workflows employees have already built their days around.
Train your people. AI security awareness is a distinct discipline. Employees need to understand prompt injection, what not to feed into external models, and how to recognize when an AI system is behaving unexpectedly.
Build ongoing governance. A one-time remediation project isn't enough. The AI landscape is changing too fast. Your clients need a governance cadence — a regular review cycle, a process for evaluating new tools before deployment, and accountability for who owns AI risk in the organization.
